      Key takeaways

- The payment run is the last reversible point. Everything before it can be corrected in the ledger and everything after it depends on a counterparty cooperating.
- Most payment controls are asserted in policy and never tested against the file that is about to be sent, which is a different thing entirely.
- A vendor bank detail change is detectable by comparing the run to the details last successfully paid, and that comparison is rarely automated.
- Authenticity of the requesting email address proves very little, because a compromised mailbox is the point of the technique.
- Exception resolutions record that an invoice moved but not why, which is why the same exception recurs against the same vendor every month.

AI agents for payment runs test the proposal before it is released, comparing every payee to the bank details last successfully paid, checking for duplicates against prior runs, and confirming that approval evidence actually exists. ChatFin reports what should not be in the file while the file can still be changed.

This matters because the run is the last reversible point in the process. A miscoded invoice can be reclassified and a duplicate can be deleted, but a payment sent to changed bank details is recovered only if somebody else agrees to cooperate. ChatFin runs the checks against the actual payment proposal rather than against the policy describing it.

## The payment run is the last point anything can be stopped

Everything upstream of the payment run is reversible. A miscoded invoice can be reclassified, a wrong approval can be redone, a duplicate can be deleted. Once the file leaves for the bank, recovery depends on a counterparty choosing to cooperate. ChatFin treats the run as the control point rather than as a scheduled task.

| What is checked before release | How often it is automated | Why it matters here |
| --- | --- | --- |
| Bank details changed since last payment | Rarely | The commonest fraud vector |
| Duplicate against prior runs | Sometimes | Recovery depends on goodwill |
| Payments to a blocked vendor | Sometimes | A control that is asserted, not tested |
| Approval genuinely present | Assumed | Workflow status is not evidence |
| Amount far outside vendor norm | Rarely | The only check that catches a novel error |
| Payment to an employee bank account | Rarely | Matches vendor and payroll details |

Most of those are asserted as controls and never tested against the file that is about to be sent. ChatFin runs them against the actual payment proposal, which is a different thing from running them against the policy that describes it.
 In ChatFin
ChatFin tests the payment proposal itself rather than the policy that describes it, which is the difference between a control and a statement about a control.

## Bank detail changes deserve their own answer

A change of vendor bank details is the highest value event in accounts payable and it is usually handled as an administrative update. The request arrives by email, it is plausible, and it is actioned by whoever has access.
**The request came from a real address.** Compromised mailboxes are the point of the technique, so authenticity of the sender proves very little.**The letterhead is correct.** It was copied from a genuine document that the attacker already has.**The change was made weeks before the payment.** Which defeats any control that only looks at the same day as the run.**The old details still exist in the record.** Which means the change is detectable, if anyone compares the run to the payment history.
ChatFin compares every payee on the run to the bank details last successfully paid, and reports the changes with the date they were made and the record of who made them. That is a comparison, not a judgement, and it is why it can run on every payment file.

*A bank detail change is detectable in the payment history, if anyone compares.*

In ChatFin
ChatFin flags every payee whose bank details differ from the last successful payment, with the change date and the user who made it.

## Exception handling that does not just move the queue

An invoice exception is usually resolved by a person finding a document. The resolution is then recorded as a status change and the reason disappears, which is why the same exception recurs against the same vendor every month.

| Exception | Typical resolution | What is not recorded |
| --- | --- | --- |
| Price variance | Approved by the buyer | That the contract price is stale |
| No receipt found | Receipted retrospectively | That receipting is late by default |
| Coding disputed | Recoded by the accountant | That the vendor default is wrong |
| Missing approval | Chased and obtained | That the approver was never valid |
| Quantity mismatch | Accepted as delivered | That the order quantity was wrong |

In every row the invoice moves and the cause survives. ChatFin records the resolution reason as structured data rather than as free text, so a vendor that produces the same exception every month becomes visible as a recurring cause instead of as recurring work.
 In ChatFin
ChatFin records why an exception was resolved, not just that it was, so recurring causes surface instead of being cleared again every period.

  04
## Where this underperforms

Three.
**Bank details are held only in the payment file.** Without a payment history to compare against, a change cannot be distinguished from a first payment.**Approvals live outside the finance system.** If approval evidence is an email thread, testing whether approval was genuinely present is a documents problem first.**Exceptions are resolved in free text.** Then recurring cause analysis has to start by reading a year of comments, which is possible but is a separate exercise.
Start with bank detail comparison on the next payment run. It is one join against payment history, it needs read access only, and it is the check with the worst consequence when it is missing.

## Questions AP managers ask first

What is the single most valuable check before a payment run?
Comparing each payee's bank details to the details last successfully paid. Changed banking instructions are the highest consequence event in accounts payable and the change is already visible in the payment history. ChatFin reports the differences with the date of the change and the user who made it, which turns it into a comparison rather than a judgement.
Is checking the sender of a bank change request enough?
No. A compromised mailbox is the whole point of the technique, so a request from a genuine vendor address, on genuine letterhead, made weeks before the payment, defeats every control built on authenticity or timing. The reliable check is against your own payment history, which the attacker cannot alter.
Why do the same exceptions recur every month?
Because resolutions record that an invoice moved, not why it moved. A price variance approved by the buyer does not record that the contract price is stale, so it recurs. ChatFin captures the resolution reason as structured data, which makes a recurring cause visible instead of producing recurring work.

How ChatFin works on payment runs

## Test the file, not the policy.

ChatFin runs the payment controls against the actual proposal, comparing payees to the bank details last successfully paid and to prior runs.

It confirms approval evidence exists rather than accepting a workflow status, and records why each exception was resolved.

**Bring your next payment proposal. The comparison runs before release.**
